Lead to Appointment Funnel Stages Every Store Should Define

Define lead to appointment funnel stages so 'contacted' and 'appointment' mean the same thing to the BDC, the floor, and the GM — with entry rules, exit rules, and examples.

Lead to Appointment Funnel Stages Every Store Should Define

Ask three people in the store what "contacted" means. The BDC specialist means she left a voicemail. The sales manager means a live conversation. The GM means the CRM timestamp moved. All three will sit in the same meeting and argue about conversion rates that cannot exist, because the stages were never defined.

Lead to appointment funnel stages every store should define before it hires, before it buys another lead source, and before it hangs anyone on a close ratio. A funnel is a shared language with entry rules and exit rules. Without that, your CRM is a mood board.

This article is for internet directors, BDC leads, and GMs who are tired of pipeline reports that cannot survive a sample of ten records. It proposes a small stage set, the definitions that make each stage honest, the traps that inflate the board, and how to roll the language out without a six-month CRM project.

Lead to Appointment Funnel Stages Every Store Should Define Before Hiring

Do not start with twenty statuses copied from a franchise playbook. Start with the few moments a used-car buyer actually passes through on the way to a shown appointment.

The core stages

Use these names or stricter synonyms. Do not add poetry.

  1. New. A lead exists. No human attempt yet.
  2. Attempted. At least one human outbound or a human reply to inbound, logged with channel and time. Voicemail and "is this still available? yes" both count as attempts, not as conversations.
  3. Connected. Two-way communication with the buyer (live call, two-way text/Messenger/email thread).
  4. Qualified. The store has the minimum facts it requires to invite them in (vehicle of interest, timing, and whatever else you have decided is required — not a full credit interview unless that is truly your model).
  5. Appointment set. Date, time, vehicle, location, and a named greeter path. The buyer agreed.
  6. Confirmed. Store reached the buyer after the set and the time still holds.
  7. Shown. Buyer arrived inside your grace policy.
  8. Lost before visit (with a reason code) or Sold / Pending after the visit, which is a floor stage, not a BDC vanity stage.

You can merge Qualified into Connected if your store books on the first live talk. You cannot merge Appointment set with "they might come Saturday."

Entry and exit rules

Every stage needs both.

StageEnters whenLeaves when
NewRecord createdFirst human attempt
AttemptedHuman attempt loggedConnected, or lost with a reason after the required attempt cadence
ConnectedTwo-way talkQualified or appointment set, or lost
Appointment setBuyer agreed to a timeConfirmed, shown, rescheduled, or no-show coded
ConfirmedDay-before (or your sequence) successShown, rescheduled, or cancelled
ShownArrivalFloor outcome, not a BDC rewrite

If a record can sit in Connected for three weeks with no next task, the stage is a parking lot. Require a next task or a lost code. Align lost reasons with lead disposition codes for lost internet leads so "dead" is not a personality.

Write examples in the playbook

  • Buyer texts "still available?" Rep answers yes and asks when they can come. Stage: Connected, not Appointment set.
  • Buyer says "maybe this weekend." Stage: Connected. Offer two times. If they pick one, then Appointment set.
  • Rep sets a time in the CRM the buyer never heard. Stage: still Connected, and a coaching event.
  • Buyer arrives, car is in recon. Stage: Shown, then a process miss on readiness — do not pretend they no-showed.

How to Map Lead to Appointment Funnel Stages Onto Your CRM

Most CRMs already have too many statuses. Map, do not multiply.

Collapse lookalikes

If you have Contacted, Touched, Working, Engaged, and Follow-up, pick one working stage (Connected) and kill the rest or make them sub-reasons. Internet directors who keep every historical status "for reporting" will never get a clean funnel.

Required fields by stage keep the language honest:

  • New: source, channel, vehicle if known, contact method.
  • Attempted: time, channel, result (VM, no answer, bounced email).
  • Connected: summary of what the buyer wants.
  • Appointment set: start time, stock number, confirmation method.
  • Shown: greeter name.

If a field is required and routinely filled with "." to bypass the CRM, you do not have a required field. You have a dare. See required CRM fields for internet leads.

One funnel for internet, not a secret Marketplace funnel

Marketplace Messenger, web forms, and phone-ups can share the same stages. The channel is a field, not a second language. If Marketplace never enters the CRM, it is not in the funnel. It is a side conversation. That is how GMs conclude Marketplace "does not work" while reps are booking visits in a personal inbox.

Do not put Sold on the BDC as a solo stage win

Sold is a floor outcome. The internet team can own set and show. Shared sold-from-shown belongs on a joint scorecard, as in the internet director scorecard.

Fake Stages and Other Ways the Funnel Lies

Appointment inflation

The most expensive lie. It makes marketing look effective and the floor look lazy. Kill it by requiring time, vehicle, and confirmation method. Sample weekly.

Contact inflation

Voicemail coded as Connected. Auto-email coded as Attempted by a human. Fix the definitions and audit timestamps that land at 7:58 a.m. in identical batches.

Eternal New

Leads that stay New because assignment failed. That is not a funnel stage problem. That is a routing problem. Fix assignment; do not add a status called Waiting for Manager.

Lost too early

Coding Lost on the first no-answer. Your attempt cadence should live in a task plan, not in a panic status. Conversely, keeping Unsold for 18 months without a recycle rule is also a lie.

Stage as morality

"They were never real" is not a stage. It may be a lost reason after you attempted. Putting it at New trains people not to work uncomfortable leads.

Compliance notes

Do not hide credit, down payment, or as-is conversations inside a stage name. Keep those as notes inside approved language. This is not legal advice; confirm required disclosures with counsel.

Rolling Out Definitions Without a Replatform

A 30-day rollout beats a committee.

  1. Week 1: Draft the stage list with BDC, sales manager, and GM. Argue now.
  2. Week 2: Map old statuses to new ones. Freeze new custom statuses.
  3. Week 3: Train with ten real records. Recode them live.
  4. Week 4: Weekly meeting uses only the new names. Old names are translated once, then banned.

Print a one-page cheat sheet at the BDC desk. If the CRM cannot rename statuses, use a required "funnel stage" field you control and treat vendor statuses as secondary.

Measure conversion only after week 4. Comparing week 1 to week 4 during a rename is how people conclude the new funnel "hurt close rate."

How PostToMarket Automates This

Funnel stages fail when the vehicle in the appointment does not match a live listing, when Marketplace threads never become CRM records, and when nobody can see which rep owned the post the buyer asked about. PostToMarket does not replace CRM stages. It makes the Marketplace side of New through Appointment set attributable and current.

Keep New from meaning "sold last week"

  • Statuses: draft, posting, posted, sold, failed.
  • Mark as sold and archive from inventory or the queue.
  • Import error logs so bad VIN/price rows never become a New lead about a ghost unit.

Keep Connected attached to a real unit and owner

  • AI titles and descriptions from specs, photo picker.
  • Per-rep queues, assignment, team queue view.
  • Leads inbox so managers can see the thread that should have been logged as Connected.

Keep source as a field, not a mystery

  • Analytics by rep and source so funnel conversion can be split without a junk "internet" bucket.
  • Paced AutoPost (one at a time, human-like delays, server-enforced limits) so New does not arrive as a single burst that the BDC cannot Attempt.

PostToMarket is not affiliated with Meta and does not guarantee that Facebook inquiries will convert. It reduces the operational reasons your stages describe fiction.

Define the Stages, Then Defend Them in the Sample

Lead to appointment funnel stages every store should define are few, named, and testable: New, Attempted, Connected, Appointment set, Confirmed, Shown, plus honest lost reasons. Write entry and exit rules. Sample ten records a week. Ban "maybe Saturday" from the appointment column.

PostToMarket keeps the inventory and Marketplace ownership layer from poisoning those stages: unlimited vehicles, paced posting, queues, leads, and source analytics. Starter is $59 per month for one login. Dealership is $299 per month for up to 13 logins.
