Handoff Rules Between Sales Reps at Shift Change
Handoff rules between sales reps at shift change: what must transfer, written vs verbal, Marketplace threads, and the manager audit that keeps evening deals from dying overnight.
It is 5:55 p.m. A Marketplace buyer is twenty minutes out for a truck. The day closer is already mentally in the parking lot. He walks the thread to the evening person with "guy's coming on the F-150, he's real." The evening person is in a write-up. At 6:20 the buyer stands on the lot. Nobody has the last quoted number, the trade photos, or the fact that the truck is pending a second look at 7. Monday, that buyer bought somewhere that answered like a single store.
Handoff rules between sales reps at shift change exist because used-car deals do not respect your clock-out. Walk-ins, pending paperwork, and Messenger threads all straddle shifts. Stores that rely on hallway summaries lose the ones that needed one more fact.
This guide is for sales managers and GMs who run split shifts, closers plus twilight coverage, or weekday-to-weekend coverage. It is a continuity standard, not a CRM implementation project.
Handoff Rules Between Sales Reps: What Must Transfer
If the incoming rep cannot continue without calling the outgoing rep's cell, the handoff failed. Define a minimum packet.
The five objects of a real handoff
- People — buyers on site, en route, or promised a callback in this shift.
- Units — stock numbers that are pending, on hold, out on drive, or being written.
- Numbers — last price discussed, money in, trade assumptions, next approval step. Not a novel; the last honest figures.
- Threads — Marketplace, web, and phone conversations with a next promised action and time.
- Blockers — manager approval needed, title question, recon not done, missing key.
What does not need to transfer
- Full life stories of every up who left without a number.
- Opinions about whether the buyer "is a time-waster" unless you also pass the facts. Bias travels faster than notes.
- Your entire day's ups. The incoming shift needs live and hot, not a memoir.
Live vs hot vs cold
Write the definitions on the desk:
- Live: on site or due within the shift.
- Hot: promised a reply or visit within 24 hours, figures in play.
- Cold: no next step; goes to the normal follow-up cadence, not the shift packet. See follow-up for Marketplace leads that go quiet so cold does not get stuffed into a chaotic handoff.
Shift change is for live and hot. Dumping cold into the incoming closer is how they ignore the actual 6:15 arrival.
Written Handoff Rules Beat Verbal at Shift Change
Verbal handoff is how "he's coming on the gray one" becomes the wrong gray one.
A one-screen or one-card format
| Field | Example |
|---|---|
| Buyer | First name + channel (Messenger / phone / on lot) |
| Stock | A2041 F-150 |
| Stage | En route / on lot / in write-up / waiting on approval |
| Last number | $24,500 out the door discussed; trade TBD |
| Promise | "Text when you arrive" — 6:15 p.m. |
| Next owner | Night closer |
| Watch-outs | Second key missing; do not promise Monday install |
Five minutes of writing saves thirty minutes of reconstruction.
Where it lives
Pick one place: desk log, CRM activity, shared note, or a physical night board. Two places is how they diverge. The CRM is best if people will actually open it. A paper board that the manager photographs at 6:00 is better than a CRM nobody uses at shift change.
Messenger-specific rules
Marketplace threads die at shift change because they live in a personal profile. Rules:
- No "just give him my login." Shared logins are a security and throttling problem.
- Incoming shift needs either the business workflow you actually use (page, shared inbox, leads inbox) or a written recap plus who owns the next reply.
- Tone stays the store's tone. The incoming rep should not restart as if the conversation never happened. Messenger etiquette still applies across people.
If after-hours coverage is a different person than the floor closer, connect this packet to after-hours Marketplace inquiries. Shift change at 6 p.m. and true after-hours at 9 p.m. are two handoffs. Write both.
Pending units
A pending car without a name and expiry is a fight waiting for morning. Handoff must include:
- Who the pending is for.
- What money, if any, is in.
- When it expires if they no-show.
- Whether it may be shown.
The incoming shift does not "just get a deposit" on a unit that is already pending unless a manager says so.
Manager Rules, Overlap, and Audit
Reps will skip handoff when they are paid only on their own delivered deals. Managers have to make continuity cheaper than disappearing.
Overlap time
If your shifts can overlap by fifteen minutes, that is the handoff window. Do not schedule a hard stop at 6:00 for the day person and a 6:00 start for the night person with no overlap. If overlap is impossible (split lunch coverage, weekend part-timers), the written packet is mandatory, not optional.
Who may take a deal mid-write
Write it:
- If the outgoing closer is in numbers, they finish or a manager takes it. Do not swap closers mid-pencil without telling the buyer.
- Spiffs and splits for deals that straddle shifts should be explicit, or you will get hiding instead of handoff. You do not need a novel pay plan here; you need one sentence everyone has heard.
Response-time ownership
A message that arrives at 5:50 still has an owner. If the day shift promised "I'll check with my manager and text you tonight," the night shift must see that promise. Marketplace lead response time is meaningless if ownership resets to zero at clock-out.
Light audit
A few times a week, the manager checks:
- Did a night-board / CRM handoff exist?
- Did any live buyer at 6:00 wait in the lot with no context?
- Did a Marketplace thread that was hot at 5:00 go silent until noon the next day?
- Did pendings match the key board?
Coach the miss. If the form is too long, shorten it. If people refuse to write, that is performance, not "we're a verbal culture."
Weekend and part-time variant
Friday to Saturday is a shift change even if the people never meet. The Friday closer's packet is the weekend staff's opening brief. Same five objects. Do not invent a separate tribal language for Saturday.
Handoff Rules Between Sales Reps When Shifts Never Meet
Friday closer to Saturday part-timer, and vacation coverage, are shift changes without a hallway. The packet still has to exist.
Friday-to-weekend
The Friday close note is the weekend opening brief: live buyers, pendings, promised texts, and which Marketplace threads expect a Saturday reply. If the weekend person cannot find that packet, they will sell from the key board and invent availability.
Vacation and midweek days off
A full-time rep off on Wednesday is still an owner of hot threads unless a manager reassigns them. Write the reassignment. "Cover my deals" in a group chat is not a stock-level handoff.
After the overlap window
If the outgoing person already left, the incoming person works only from the written packet plus the system of record. Calling the departed closer for every fact trains the store to skip writing. Call only for a live buyer already on site whose card is blank — then fix the process the next day.
How PostToMarket Automates This
Shift-change handoffs fail when inventory claims, listing status, and leads sit in one rep's personal Facebook. PostToMarket gives the incoming shift a queue and a lead view that do not require the outgoing closer's phone.
Inventory and claims
- Team queue view so a manager or incoming closer can see and release a claim the day shift left sitting.
- Per-rep queues and manager assignment so the night associate is not browsing random inventory; they work what they were given.
- Statuses (draft, posting, posted, sold, failed) so the incoming shift does not show a sold or pending unit from memory.
- Mark as sold and archive if the day shift delivered and forgot the listing — night shift can finish hygiene.
Conversations
- Leads inbox for managers who review whether threads actually moved at the boundary of the day.
- Team analytics by rep and source if you suspect one shift posts and the other disappears.
Floor reality
- Mobile dashboard to reorder the queue between the last afternoon customer and the first evening one.
- Chrome extension still posts one vehicle at a time with human-like delays and server-enforced daily limits. Shift change is not the moment to dump leftover posts; it is the moment to leave a clean queue for the next person.
PostToMarket is independent and not affiliated with Meta. It does not replace the five-line buyer card. It keeps units and claims from being trapped in the person who just clocked out.
Pass the Deal, Not Just the Keys
Handoff rules between sales reps at shift change are a written packet of live people, units, numbers, threads, and blockers. Verbal "he's real" is how evening buyers meet a store that has amnesia.
PostToMarket keeps queues, statuses, and sold archive visible to the next shift. Starter is $59 per month if you are a solo operator with no shift to hand. Dealership is $299 per month for up to 13 logins when day, twilight, and weekend people all touch the same inventory.
